Before You Scale: The Financial Foundations Every Growing Business Needs

Scaling a business successfully requires more than demand and ambition. The financial, operational and management foundations must also be ready to support growth.
Expansion can be exciting.
A new branch.
More employees.
A larger warehouse.
New products.
A new market.
Additional debt or investment capital.
But one of the biggest mistakes a business can make is attempting to scale weaknesses that already exist inside the organisation.
If financial controls, cash management, reporting and business processes are weak at KSh 20 million turnover, increasing the business to KSh 100 million may simply make those
weaknesses larger.
Before scaling, understand the economics of the existing business
Management should first understand where value is currently being created.
Questions should include:
Which products, services or locations are most profitable?
Which customers generate good margins?
Where are costs increasing?
How much working capital does growth require?
What return is the business generating on the capital already invested?
If these questions cannot be answered reliably, expansion becomes considerably more risky.
Build financial visibility
Management should have timely and reliable information.
At minimum, a growing business needs visibility over:
• Revenue
• Gross margin
• Operating expenses
• Profitability
• Cash flow
• Working capital
• Receivables
• Inventory where applicable
• Payables
• Debt
• Capital expenditure
Historical accounts alone are not enough.
Management also needs budgets, forecasts and forward-looking performance information.
Understand the cash required to grow
Growth normally consumes cash before it generates cash.
For example, a new branch may require:
KSh 4 million for fit-out
KSh 2 million for initial inventory
KSh 1 million for recruitment and training
KSh 1 million for marketing and launch
KSh 2 million in additional working capital
The KSh 10 million required should therefore be evaluated against realistic expectations for sales, margins, operating costs and payback.
Without this analysis, businesses can underestimate the true cost of expansion.
Strengthen systems and controls
As transaction volumes increase, informal processes become increasingly difficult to
manage.
The business may need stronger:
• Procurement procedures
• Approval limits
• Inventory controls
• Accounting processes
• Reporting systems
• Standard operating procedures
• Performance dashboards
• Technology
Systems should support the business at its next stage—not only its current size.
Strengthen management capability
Scaling also changes the founder’s role.
A business cannot scale effectively if every important decision continues to depend on one person.
Growth requires stronger:
Delegation
Accountability
Management reporting
Leadership capability
Decision-making structures
The objective is not to remove the founder from the business. It is to create an organisation
capable of performing without requiring the founder to personally control every activity.
Validate before committing fully
Not every growth opportunity needs to be pursued immediately.
Where possible, businesses should:
Assess → Model → Test → Review → Scale
For example, before opening five locations, management may test one.
Before introducing 30 products, test a smaller range.
Before committing major capital, model different revenue and cost scenarios.
This allows management to learn before exposing the entire business to unnecessary risk.
Growth should be earned through readiness
The strongest businesses do not simply ask:
“Can we grow?”
They ask:
“Are we financially, operationally and organisationally ready to grow?”
